---
Nora, Yuki,
We're now at the midpoint of the engagement (week 6 of 12). I want to send a structured status update on where we stand against our original plan.
**On track:**
1. **Intake Process Analysis:** Nora's deep dive has confirmed the bottleneck is real and significant. We have solid data, timeline mapping, and preliminary root cause analysis. This will be a strong finding and recommendation. Target completion: end of week 7.
2. **Risk Register Review:** We've completed the initial review of ClearPath's existing risk documentation. It's fairly comprehensive but lacks integration with operational observations. We're on schedule to synthesize this with our findings by week 8.
3. **Team Engagement:** The ClearPath team continues to be responsive and cooperative. Priya Anand is a strong partner. No relationship concerns.
**Behind schedule:**
1. **Audit Trail Analysis:** This is tracking about one week behind. The database migration that occurred in Q3 2024 created data gaps that Yuki is working around. Historical logs don't connect cleanly, so she's having to reconstruct some sample data sets. This is manageable but time-consuming.
2. **System Architecture Documentation:** We've only had one 30-minute session with David Park due to his availability constraints. We need more technical detail from him before Yuki can finalize the audit trail methodology. This is a gating item.
**Watch list:**
- ClearPath data availability: Their ability to provide historical records is slower than we'd anticipated. Yuki has filed multiple requests. These are being fulfilled, but not always on the timeline we'd originally built into the plan.
- David Park's schedule: He remains difficult to access. We need to ensure we get his input on the critical architecture questions before week 8.
**Overall assessment:**
We're not in danger, but we're also not in comfortable territory. I'd estimate we have a one-week buffer before the delay on audit analysis becomes a real risk to our delivery timeline. I want to monitor this closely over weeks 7-8 and be ready to adjust our sequence if needed.
I'll be sending a resequencing proposal to ClearPath this week (to get ahead of this) that prioritizes intake and risk findings for the board presentation, with audit details to follow. This keeps us aligned with their December board timing while protecting our timeline.
Let's check in as a team on Monday to review options.
Marcus
