# Project Brief — ClearPath Solutions Process Review **Client:** ClearPath Solutions Inc. **Prepared by:** Thomas Reed, CEO **Date:** August 22, 2025 **Submitted to:** Meridian Labs LLC --- ## Company Overview ClearPath Solutions Inc. is a compliance documentation and regulatory management firm headquartered in Florence, Italy. Founded in 2015, we serve mid-to-large enterprises across sectors including manufacturing, pharmaceuticals, and financial services — helping them maintain compliance with GDPR, ISO 9001/27001, sector-specific regulations, and internal governance frameworks. Our team currently numbers 78 employees, up from 31 in 2021. Revenue reached approximately €12M in FY2024, with a 22% compound annual growth rate over the past three years. We anticipate continued expansion and are targeting a headcount of 150–200 within the next 18 months. ## Current Situation Our rapid growth has exposed structural weaknesses in how we operate. When ClearPath was a 30-person firm, our senior consultants carried most of the institutional knowledge. Processes were informal, passed down through mentorship and ad-hoc training. That model no longer holds. Specific pain points we've identified include: The onboarding process for new consultants takes approximately six weeks before they can operate independently on client engagements. This is unsustainable at the hiring pace we need. Our target is to bring this below three weeks. Client intake procedures vary significantly between teams. Each team leader has developed their own workflow, their own templates, and their own way of managing the initial scoping phase. This leads to inconsistent quality and makes resource allocation across teams difficult. Our internal audit workflow — the process by which we quality-check deliverables before sending them to clients — has become a bottleneck. The audit queue regularly backs up by 5–8 business days, particularly in Q4 when regulatory deadlines cluster. We suspect the bottleneck is in the review-and-sign-off step, but we've never systematically measured it. Reporting to clients relies heavily on Excel-based templates that each consultant customizes. There's no centralized reporting infrastructure, no shared template repository, and no automated data pulling. Senior staff spend an estimated 15–20% of their time assembling reports manually. Knowledge sharing across teams is essentially nonexistent. When a consultant develops expertise on a specific regulation or client industry, that knowledge stays with them. If they leave or are reassigned, the team loses it. We've had three departures in the last year where this was acutely felt. ## Objectives of this Engagement We're looking for Meridian Labs to conduct a comprehensive review of our operational processes and deliver actionable recommendations that will enable us to scale from 78 to 200 employees without degrading service quality. Specifically: 1. Map current processes across the five areas identified above (onboarding, client intake, audit workflow, reporting, knowledge sharing). 2. Identify bottlenecks, redundancies, and failure points. 3. Benchmark against industry best practices where applicable. 4. Deliver a phased implementation roadmap with clear prioritization. 5. Improve internal communication structures — this is a broad goal, and we acknowledge it's not yet well-defined. We're hoping the discovery phase will help us sharpen what we mean by this. ## Constraints and Context Our IT budget is approximately €380K annually, and we're not looking for a technology overhaul as part of this engagement. We understand that some process improvements may require tooling changes, but the focus should be on process and people, not on software selection. Priya Anand, our Head of Operations, will be your primary point of contact. David Park, CTO, should be involved in any discussions touching the audit workflow or reporting infrastructure. I'll be available for strategic alignment conversations as needed, but please work directly with Priya for day-to-day coordination. We operate in Italian and English internally. Most documentation is in Italian, but all client-facing materials for international clients are in English. Your deliverables can be in English. ## Timeline Expectation We're hoping to have the full process review and roadmap delivered within 12 weeks of kickoff. We understand this may need adjustment based on discovery findings, but our board meeting in early December is when we plan to present the transformation roadmap, so that's a hard external deadline. --- *Submitted by Thomas Reed — CEO, ClearPath Solutions Inc.*
